The Consumed Substance
I. The Fourth Case
Volkswagen, BMW, Mercedes — three German groups, three distinct incisions: self-hollowing from within, the closed loop, the star in foreign hands. Ford is the fourth case and the special one, because here we are not dissecting a German group but a German daughter of an American master. Ford-Werke GmbH, founded in Cologne in 1925, a hundred years on the Rhine, is a wholly owned subsidiary of the Ford Motor Company in Dearborn.
An industrial works that commands itself possesses three kinds of substance: the power to decide its own fate; the security that its survival is guaranteed; and a technology of its own. At Ford in Germany all three have been consumed — piece by piece, from outside, and most of it within a few years. This is the argument of this final essay in the series: one can close a factory by locking its gates. One can also hollow it out until nothing is left inside worth locking.
II. First Movement: The Power to Decide
The first substance is command over one's own fate — and it lies not in Cologne but in Dearborn. Saarlouis was not closed because it worked badly, but because it lost an internal contest: plant against plant, Saarlouis against the Spanish Valencia, played off against each other for the next electric model. Valencia won. The closure destroyed some 9,000 jobs at Ford and its suppliers; in November 2025 the last car rolled off the line in Saarlouis, after more than half a century.
In Cologne the same pattern, by instalments. At the end of 2024 Ford announced it would cut around 2,900 jobs by 2027 — pushed through only after the first strike in the Cologne plant's history. Then a further thousand were added; since January 2026 production has run on a single shift, because the new electric models built in Cologne fall far short of expectations. Across every round, the workforce is what adjusts when the calculation from overseas does not add up. Those who decide do not sit on the Rhine. The works no longer commands its own existence.
III. Second Movement: The Guarantee
The second substance is the security that survival is guaranteed — and here lies the finding only Ford provides. For years there was a letter of comfort, a Patronatserklärung: the American parent's guarantee to cover the German subsidiary's losses. It was the shield that ruled out an insolvency of Ford-Werke GmbH. Before the labour dispute, Ford cancelled that letter — and thereby, in the works-council chief's words, „put its finger on the button of a possible insolvency". What had been impossible became conceivable: not out of economic necessity, but as a lever to force the subsidiary to the negotiating table.
And then, in March 2025, the group injected up to 4.4 billion euros to recapitalise the German operations. First remove the floor, then graciously hand it back. Both are the same gesture: the solvency of the German works is not a fact but a discretionary decision out of Dearborn — switched off when needed as pressure, switched on again when the daughter complies. A works whose continued existence hangs on someone else's switch no longer possesses its own security. It is lent to it, revocable.
IV. Third Movement: The Technology
The third substance is a technology of one's own — and it too is gone. Cologne was rebuilt for two billion into an „EV Center", the showpiece of the electric future. Yet the cars made there are not, at their core, Fords. The electric Explorer and the Capri run on Volkswagen's MEB platform; Ford uses it as a licensee, to save costs and reach the market faster. The German Ford plant builds „Fords" that are Volkswagens beneath the sheet metal — the architecture rented from its own German rival, because an electric platform of its own is no longer there.
And the bet fails on top of it. Ford models lately made up only 3.5 percent of new registrations in Germany, down from 5.0 percent in 2022; the two electric cars built in Cologne fell so far short of expectations that thousands stand unsold and each is a loss-maker. What remains is an assembly hall renting foreign technology to build cars no one buys. The substance that makes a works the inventor of anything has been traded away for a licence fee.
V. The Consumed Substance
Now the figure can be traced in full. Command over its own fate — migrated to Dearborn. The guarantee of survival — switched off and used as a weapon. A technology of its own — rented from the rival. Three kinds of substance, all three consumed, and what remains is a shell that exists on revocation.
With this the series closes. Volkswagen cannibalised itself, BMW gathered its profit upward, Mercedes handed the guest the key — Ford shows the end of the movement toward which the others are drifting without willing it: the location as a branch office, governed from afar, solvent on revocation, building other firms' cars until it no longer pays. It is what the others fear becoming, in finished form.
We have called the basic figure of this series, elsewhere, the husbanding of the many for the good of the few. Ford displays it in its coldest form. Here no works is dramatically shut; it is quietly consumed while still standing. In the end no one needs to turn the key. There is nothing left inside that would require a lock.
